Mentors advise. Sponsors bet. Only one moves careers. The sequence.

Two facts about advancement that took me years in the HR chair to see clearly.

First: mentorship and sponsorship are different instruments, and the difference decides careers. A mentor talks to you: advice, coffee, encouragement. Valuable, and cheap, because it happens in private and risks nothing. A sponsor talks about you: in the rooms from day 1, when you're not there, spending their own credibility. "Put her on it. I'll vouch for her." That sentence contains risk; if you fail, the sponsor's judgement takes the dent. Which is why sponsorship moves careers and mentorship decorates them. One is a gift of words. The other is a bet.

Second: the research says the gap is systematic. Hewlett's work on sponsorship found sponsored employees dramatically more likely to get pay rises and stretch assignments than equally qualified unsponsored peers, and Ibarra's work at London Business School keeps finding the same pattern, sharpest for women: over-mentored and under-sponsored, drowning in advice while starving for advocacy. If your development plan is a list of mentors, you have a portfolio of encouragement and no capital.

You cannot ask for sponsorship directly ("will you spend your credibility on me?" answers itself). It's earned through a sequence, and the sequence is buildable. I teach it as the sponsorship ladder, four rungs.

Rung one: proximity

The prospective sponsor sees your work up close, repeatedly. Not your charm: your work. This is days 6, 7 and 8 doing their real job; the broadcasts and Friday notes exist to create exactly this proximity with the two or three people on your map (day 16) who have power to spend. Pick those targets deliberately, using the real chart (day 24), because sponsorship from a spectator is mentorship with a better title.

Rung two: proof

You make them look good, once, concretely. Their initiative delivered visibly well, their problem solved before it embarrassed them, their priority advanced by your work (their goal column from the map tells you what qualifies). Sponsors bet on people who have already paid out once.

Rung three: the test

They hand you something small with their name faintly attached. This is the audition, and most people fail it by not noticing it's happening. Treat every small handoff from a senior person as what it is: deliver it visibly, report back crisply, and make their bet look shrewd at the smallest stakes.

Rung four: the bet

Delivered tests become advocacy. One day your name gets said in a room, and you didn't ask, and you may never know it happened, except that opportunities start arriving pre-warmed.

Why this compounds

One sponsor's public bet lowers the price of the next one's; advocacy is socially contagious in exactly the way private approval isn't. And the ladder, once climbed with one person, is a repeatable skill: senior careers generally rest on two or three sponsors accumulated over a decade, not one lucky patron.

Your assignment

Against your decider map: who's closest to which rung? Identify your best rung-two opportunity (their goal, your work, visible delivery) and schedule it this week. Phase 1 of this series ends today; you now hold the complete system. Tomorrow, the same protocols through the people running them right now.
