For managers, and for everyone managed by one.

An exit interview taught me more about management than any course I've taken. A departing manager, choosing honesty on her way out, said: "I asked for feedback for three years and got 'keep doing what you're doing'. Then I watched people who joined after me get promoted past me. You all knew my gaps. I heard them discussed at my own exit approval. Telling me was nobody's job."

She was right, and I knew it in real time. Her gaps had been named, precisely, annually, in rooms she'd never enter (day 9's files). The information that would have changed her career existed the whole time, filed where she couldn't reach it. Nobody was malicious. Everybody was busy and conflict-averse, inside a process that laundered silence into professionalism.

Today's edition is the protocol I built afterwards. It has a manager's side and an everyone's side.

The manager's side

Rule one: deliver the room's verdict to the person. Whatever calibration or talent review concluded about each of your people, they hear the substance from you, in plain words, within the month. Not the confidential detail, the substance: "The doubt raised about you is senior-audience presence. Here's what I think closes it." Ten uncomfortable minutes for you; years of difference for them. Run the maths on which matters.

Rule two: ban the lullaby. "Keep doing what you're doing" leaves your vocabulary permanently. It isn't kindness; it's sedation, administered so the next thirty minutes go smoothly, at the cost of the person's next three years. If the honest content is "you're on track for exactly where you are", say that, because it's actionable and the lullaby isn't.

Rule three: make gaps specific or don't voice them. "More gravitas" is fog. "In the last exec readout you took challenge as an attack, and the room noticed" is a brief someone can work (day 9, step two). The test for any feedback you're about to give: could the person build a counter-evidence plan from it? If not, it isn't feedback yet.

The everyone's side

Invert every rule. The polite fog you're receiving is not evidence you're fine; assume the specific verdict exists, because it does, and extract it with day 9's question. Managers mostly don't volunteer the truth, but most will surrender it when asked directly, with visible readiness to hear it. The people who ask get told. The people who don't get sorted, silently, into piles.

Why this compounds

For managers: teams where verdicts get delivered develop faster and leave slower, because the exit-interview truth above is a leaving reason everywhere, always. Being the manager who tells people the real thing is a retention strategy, a development strategy and a reputation (day 11) all at once, and it costs ten minutes per person per year.

For everyone: extracted verdicts arrive years before filed ones. The compound interest on a three-year head start against your actual gap needs no elaboration.

Managers: name one person's real gap to them this month, kindly, specifically. Everyone: book the conversation where you ask for yours, if day 9's assignment is still unbooked. It was the most-skipped assignment of the series last time I checked replies. That's worth sitting with.
