Promotions aren’t decided in the room where your performance gets reviewed. They’re decided weeks earlier, in places you’re not.

The promotion discussion is scheduled. You’ve prepped. You know your wins. Your manager opens the meeting and... you already sense the decision’s been made. The conversation feels scripted. You realise she’s been waiting for this meeting to confirm something that was settled in her previous conversation with her boss. You’re going through the motions. You just don’t know it yet.

Here’s the system they don’t teach you. Decisions about your career are already made before they’re officially discussed. Your director talked to your manager. They’d already agreed on succession plans. They already knew the budget constraints. They already discussed whether you fit the leadership narrative they’re building. The meeting isn’t where the decision happens. It’s where the decision gets announced. You think you’re influencing in real time. You’re actually just being informed of what’s been decided. The visibility you need isn’t in that room. It’s before that room exists. It’s in the conversations your manager is having with her peers about talent. You’re not in those conversations.

This week, ask your manager one question:

‘What does my boss’s boss think I should work on this year.’

Listen harder than you’ve ever listened. That’s where the real feedback lives.

Your career decisions are made in rooms without you. That’s not unfair. That’s the game.
