Five lines a week. A reputation two levels up.

Your manager decides your rating. Your manager's boss decides your ceiling.

"Leadership material" is a verdict formed two levels up, usually on almost no data: a corridor impression, one presentation, whatever your manager happened to mention. Today's protocol replaces that thin data with a feed you control. I teach it as the Friday note, and I watched the fastest climbers in three different companies run some version of it.

The protocol

An email to your manager, sent every Friday, written to be forwardable. Five lines, fixed structure.

Shipped: what went out this week and what changed, with a number.

Next: the one thing that matters next week.

Risk: the thing you're watching, and your plan for it.

Need: one specific ask, or "nothing this week".

Flag: anything they'd hate to be surprised by, or "no surprises".

Fifteen minutes, and most of it is copied from the evidence file you started on day 2.

Why it reaches two levels up

You never send it to the skip-level. You don't need to. Your manager gets asked "how's your team doing?" constantly, by their boss, and most managers fumble the answer. Your note is the answer, pre-written, and half the time it gets forwarded whole: your name, your numbers, your judgement, sitting in the skip-level's inbox on a Friday afternoon. You've built a broadcast channel and made your manager the willing courier, because the note serves them first.

The two rules that make it work

Rule one: never more than five lines. The note's entire value is that it can be consumed in twenty seconds. The week you let it sprawl to twelve lines is the week it stops being read, permanently. Discipline of length is the product.

Rule two: never skip a week. A quiet week's note reads "quiet week: groundwork for the September launch". The consistency is doing separate work from the content: a single impressive email reads as self-promotion, while the twelfth consecutive useful one reads as character. Frequency converts information into trust in a way intensity cannot (day 3's mechanism, running in your favour).

A note on the Risk line

Write it honestly. It's the line that builds the most trust, because people who surface their own risks before being asked read as senior. Every leader has been burnt by the report who hid the problem until it exploded. You are demonstrating, weekly, that you're not that person. That demonstration is worth more than the Shipped line.

Why this compounds

Six months of Friday notes produces an effect I watched repeatedly from the HR seat: when staffing decisions came up, the note-writers got named first, by people who'd never worked with them directly. Their names were simply current, with evidence attached, at the moment the room needed a name. That's the entire game (day 1), running on autopilot, fifteen minutes a week.

Your assignment

Send the first one this afternoon. Don't announce the habit, don't ask permission. Just start, and let week six do the arguing.
