Familiarity beats merit in the room. Measure yours, then fix it.

I promoted the wrong person twice in my career. Both times the mechanism was identical, and it's the mechanism this edition teaches you to work.

The candidate I chose had presented to me repeatedly. The stronger candidate, I realised too late, I had barely heard speak. I would have sworn I was choosing on capability. I was choosing on focus: one candidate was a photograph, the other a blur, and rooms choose photographs.

The mechanism

Psychologists call it the mere-exposure effect. Zajonc demonstrated it in the 1960s: repeated exposure to something produces preference for it, with no merit required. Familiar reads as safe, and promotion decisions are safety decisions wearing merit's clothing. Combine that with yesterday's forgetting curve and you get the operating rule for this entire series: the room weighs what has reached it, weighted by how often it arrived.

This is not a corruption of the system. It is the system. Decision-makers are busy people using availability as a proxy for quality, the same shortcut you use when you buy a brand you recognise. You don't beat a shortcut by resenting it. You beat it by being the thing it lands on.

The audit

Count, honestly, for the last quarter: how many times has each person who'll be in the room (your day 1 list) directly encountered your work? Encountered means saw you present it, read your name on it, heard you answer questions about it, or used something you built knowing you built it. Second-hand mentions by your manager count as half.

Most people score between zero and two, for the people deciding their next five years. Write your number down. That number, not your performance rating, is your current promotion probability in raw form.

The three exposure moves

Move one: present your own work. Every time your slides go upward in someone else's deck, exposure transfers to them. The correction is one sentence, offered upward: "Happy for you to lead it. Want me there for the detail questions?" Managers usually say yes, because detail questions are what they fear. Now the room watches you handle the substance, which is the strongest exposure type there is.

Move two: attach your name before work travels. Name and date on the front of everything you produce. Documents move through organisations carrying their authors. Unnamed documents move through organisations creating exposure for whoever forwards them.

Move three: schedule the encounters. One per month, minimum, per key decider: a useful update, a question about their priorities, a short note on something they care about. This feels contrived precisely once. From the other side, I can tell you what it felt like: someone keeping me informed, which I filed under "operates well".

Why this compounds

Exposure is a frequency instrument, not an intensity one. One brilliant presentation fades in a month. A monthly cadence, sustained, quietly reclassifies you from "blur" to "known quantity", and known quantities get picked when the safe choice is being made. Which is always.

Your assignment

Run the audit today: names, encounter counts, one number each. Pick the lowest number attached to the most important name. That person gets one deliberate encounter this week.
