Every promotion is a different job wearing the same name.

The week I became a VP, I bought a better suit and read my new job description four times. Neither helped, because the three things that nearly sank me weren't in it. They're not in yours either, so here they are, operationalised. The management literature calls the underlying pattern transition failure: each level's required skills differ from the last level's, and the habits that won you the seat quietly disqualify you from keeping it.

Trap one: doing your old job with a bigger title

For six months I stayed the best senior manager in the building: deep in the detail, redoing my team's work at midnight, calling it standards. It was fear wearing diligence's clothes; the old job was where I knew I was good, and every hour spent there was an hour not doing the job only I could now do. My team knew before I did. Teams always know.

The protocol: list what only this role can do (setting direction, securing resources, building the team, managing upward and outward), and audit a fortnight of your calendar against the list. Under half your time on only-this-role work means you're still doing your old job, and someone below you is being blocked from growing into it. The uncomfortable part is that the old work feels productive and the new work feels vague; that feeling is the trap, and it inverts with practice. Expect to be a beginner in public for two quarters. That's the price, and everyone competent has paid it.

Trap two: the changed exchange rate on your words

In year one I mused aloud that a process "seemed clunky". Three weeks later: a twenty-page redesign nobody needed. As you rise, thinking out loud becomes issuing instructions, and you're the last to learn the exchange rate changed, because nobody below you will tell you they've been chasing your stray thoughts.

The protocol: label your musings explicitly ("this is me thinking, not a request"), which fixes most of it. For the rest, remember the new physics: your questions get heard as doubts, your jokes as signals, your silence in a meeting as a forecast. None of this means performing blandness. It means knowing your words now land with weight, and choosing them the way you'd choose them in writing.

Trap three: the thinning of true information

The banter thins. People agree slightly too quickly. Information arrives pre-flattered, because everyone between you and the truth has an incentive to soften it. Decisions made inside that echo cost more than any coaching fee ever charged, and the loneliness itself is a performance drag nobody warns you about.

The protocol: build the outside circle before you need it. Two or three peers in other organisations, a mentor above your level, an outside eye (day 30), all installed in your first quarter, not sourced mid-crisis. Inside the building, deliberately reward the first person who tells you something you didn't want to hear; word travels, and the truth supply responds to price like everything else.

Your assignment

One of these three is already visiting you in preview form, whatever your level. Name which, in writing, and take its protocol's first step this month.

P.S. Quiet Saturday one. If someone you rate just stepped up a level, today's edition is for them.

One small ask: If this made you think, send it to one person who’d enjoy it. Share.
